The Two-Step Retention Formula: Verify the Work, Value the Person

The difference between effective delegation and a disastrous UH-OH often comes down to three misunderstood words:

"Trust, but verify."

Last year, Dr. Troy and I spoke with Davin Salvagno for an episode of the UH-OH Conversations with Cohesive Leaders podcast. Davin shared a story that every manager who has tried NOT to micromanage knows well.

Early in Davin's tenure running CVS Health locations, top corporate leadership was slated to arrive Monday morning for a high-pressure market audit. The company’s CEO and a brand-new regional director, a boss Davin hadn't even met yet, were flying in. The first stop on the tour was directly across the street from the airport.

Wanting to empower a 20-year company veteran who reported to him, Davin entrusted the store’s preparation entirely to this leader over the weekend. He called to check in: "Are we good? Everything set?" The leader assured him it was. Wanting to show trust and avoid hovering, Davin took him at his word... UH-OH.

Monday morning arrived. Davin walked up to the store and met his new regional director for the very first time. She was standing outside with her arms crossed.

She looked at him and said, "You must be Davin. I hope the rest of the stores we see today don't look like this one." Then she walked to her car and left.

In an instant, Davin dropped from an 8 to a 1 on the performance grid. It took two years, tens of thousands of dollars in lost bonus compensation, and endless effort to rebuild that trust.

Abdication is not delegation.

Part 1: Delegation Without Verification is a Big Gamble

When set up for success, autonomy still requires accountability checkpoints. Delegating complete ownership doesn't mean stepping back so far that you can't see the operational reality.

Research by Harvard Business Review found that only 30% of managers believe they delegate effectively. Among those who do, only a third are considered effective by their teams. (HBR)

If you want to empower your team without setting up an UH-OH moment, you need two structural shifts:

  • Set Verification Milestones: Don't rely on a single post-mortem when the work is already done. Schedule quick touchpoints mid-stream to look at the work together.
  • Ask Discovery Questions: When you ask, "Is everything good?" people naturally answer "Yes." Instead, ask: "What potential roadblocks are you seeing right now?" or "Walk me through the plan for _____."

Verification ensures your team has what they need to win.

Part 2: Once You Verify and Trust, You Have to Retain

Building operational trust is only half the formula. Once you establish accountability and build a high-performing environment, the next challenge is keeping your best people engaged.

Later in that same conversation, Davin recalled a moment from 2001 when he was a young marketing manager at Costco Wholesale. The founder and CEO, Jim Sinegal, walked into his warehouse.

Jim didn't ask about quarterly deliverables, metrics, or execution checklists. He shook Davin’s hand, looked him in the eye, and asked a question that rewired Davin’s understanding of leadership:

"Davin, what are your goals and dreams? And by working at Costco, are we going to help you fulfill them?"

That single interaction created the cohesion phenomenon. It sparked the alignment of belonging, value, and mutual commitment.

It turns out Jim Sinegal was on to something backed by research. According to a study from Gallup, only 22% of employees say their work directly connects to their personal sense of purpose, yet those who experience this alignment are three times more engaged than those who don't. (Gallup)

When a leader demonstrates that the company's growth is tied to the employee's personal growth, retention takes care of itself. You stop managing retention as a metric and start cultivating it as a culture.

Your On-Purpose Action Items This Week

  1. Audit Your Delegation: Pick one high-stakes project you’ve handed off. Schedule a 15-minute Verification Milestone this week to review progress alongside your team member.
  2. Integrate Dream Alignment into Your Next 1-on-1: Shift away from status updates for just ten minutes. Ask a direct report: "What are your personal or professional goals right now, and how can your work here help you get closer to them?"
